The Technical Context
I wouldn't call this a fantasy. Technically, building a digital employee profile from corporate chats, emails, calls, and meeting notes is already possible without any magic. The question isn't whether such a setup exists, but who would risk taking it to production.
I've broken down the idea layer by layer, and the picture is very down-to-earth. You take corporate data sources, run them through a pipeline of transcription, PII cleaning, semantic search, and LLM analysis. The output is not just a summary of communications, but an attempt to build a behavioral portrait: communication style, frequency of initiatives, reaction to conflict, team influence, and tone consistency.
And this is where it gets interesting. An LLM excels at creating plausible text, but that doesn't mean it can honestly measure a person's professional value. Communication patterns are visible in correspondence, but the depth of expertise, the quality of decisions under pressure, and the real business impact are very poorly reflected.
If you dig deeper, such a system usually consists of several blocks:
- Data ingestion from Slack, Teams, Gmail, Zoom, CRM, and task trackers;
- Normalization with a timeline, participants, topics, and task context;
- LLM analysis based on custom rubrics and scorecards;
- An interpretation layer where results are translated into HR language;
- Audit and control to later explain where a recommendation came from.
The weakest link isn't the model, but the metrics. If you feed the system a flawed scoring system, it will make mistakes with great confidence. And if you then use it to recommend a promotion or termination, you get not an AI assistant, but toxicity automation with a nice interface.
An additional layer of risk comes from regulations. It's 2026, and in the EU, AI systems for HR are already being scrutinized as a high-risk segment. The "we're just analyzing work data" excuse no longer sounds so innocent.
Impact on Business and Automation
I see two different scenarios here, with a chasm between them. The first is reasonable: AI helps HR and managers avoid drowning in communication data, highlighting overload, people falling out of the information flow, and management bottlenecks. The second is dangerous: the business starts to believe it can automatically derive an "employee's value" from their digital footprint.
Companies that use these systems as a supportive layer, not an oracle, will win. Those who try to replace managerial thinking with fancy scores and pseudoscientific profiles will lose. I would never let anyone fire someone based on an LLM's conclusion.
Implementing AI in HR requires more than just a good prompt. You need an AI solution architecture with clear limitations: what data can be used, what is allowed to be assessed, where a human-in-the-loop is mandatory, how explainability is logged, and how systemic bias is removed. Otherwise, it's not an AI architecture, but a legal time bomb.
I would also distinguish between "communication analysis" and "personnel evaluation." The first can be done carefully and usefully. For example, to identify signs of team burnout, communication gaps between departments, or overloaded managers. The second requires very strict validation because the model can easily confuse introversion with passivity, brevity with toxicity, and caution with low potential.
