Technical Context
I view this shift not as a fleeting "prompt fad," but as a reaction to the genuine evolution of models: they have become powerful enough to consume a significant portion of what graphs and orchestrators used to handle. When I see LangGraph chains with 30–60 nodes or n8n scenarios in projects, I almost always find repeating patterns: break down the task, query 2–3 sources, formulate an answer, self-check, and return the result. Today, this can be packaged into 4–8 modular "skills" (skill prompts) managed through native tool use/function calling.
What appeals to me as an architect is that skill prompts are not a "monolithic prompt for everything," but a set of mini-contracts. Each skill has a role, input format, output format, quality criteria, and error policy. Internally, I often use strict markup (JSON/XML) and determinism requirements: for example, "return only JSON according to the schema," or "if data is missing, request the missing fields via the missing_fields field." This approach is closer to code interfaces than to classic prompt engineering.
The technical drivers are clear from practice. Large context windows allow keeping working instructions, examples, and history in memory; improved reasoning reduces the need for an external "planner"; and native tool calls (DB, search, ERP/CRM API, code execution) resolve the main reason for the existence of agent frameworks—the need to reliably perform actions in the real world. I increasingly build chains like this: a meta-skill "Plan" generates a sequence of skills, then the model calls tools according to schemas itself, and a final "Validate" skill performs a self-check and generates a confidence report.
At the same time, "monoprompt → skill prompts" is, for me, an almost literal analogy to "monolith → microservices," but with a caveat: skills shouldn't become "microservices for the sake of microservices." If a skill cannot be reused in at least two scenarios or doesn't improve observability/control, I don't isolate it. Too fine a slice will increase the number of model calls and costs, while too coarse a slice returns us to the monolithic prompt that is hard to test and version.
Business & Automation Impact
From an AI perspective, automation wins in three areas at once: development speed, cost of change, and quality management. When the business asks to "add another data source" or "change the report format," in graph orchestrators, this often turns into refactoring nodes, states, and transitions. In skill prompts, I change one skill (e.g., "FetchData") or add a new one without touching the others. This drastically reduces time-to-change—and that is exactly what the real sector pays for.
Who wins? Teams that need fast iteration: sales departments, procurement, logistics, service desks, and internal centers of excellence, where 80% of tasks are text + access to 2–5 systems. There, implementing artificial intelligence becomes closer to process engineering: "what skills are needed," "what data is available," "what represent the security policies." Those who invested in complex agent infrastructure without a clear business metric lose out: supporting graphs for the sake of graphs becomes expensive, especially when the model can already plan and call tools itself.
However, I don't buy the thesis that "orchestrators are no longer needed." In production, I constantly run into things the model shouldn't solve autonomously: transaction control, risk limits, idempotency, deduplication, SLAs, queues, retries, and audits. If your action chain affects money, warehouse stock, legal documents, or personal data, you need an external control loop—let it be lighter than LangGraph, but it must exist. In practice at Nahornyi AI Lab, I build a hybrid: skills live as prompts with versioning and tests, while orchestration is minimal, event-driven, with strict "gates" and logging.
Another change for business is a new maintenance discipline. Requirements to "refactor monolithic prompts into skills" will appear just as inevitably as requirements to break down monolithic applications once did. I already incorporate a skill catalog into the AI architecture of projects: naming, semantic versioning, deprecation policy, a set of reference test cases, and quality metrics (extraction accuracy, percentage of rejected responses, average cost per case).
Strategic Vision & Deep Dive
My counter-intuitive conclusion: skill prompts are not about being "simpler," they are about shifting complexity. It moves from graphs and nodes into the layer of contracts, data, and observability. If skills don't have strict I/O schemas, if there are no validity checks, if there is no policy for "what to do in uncertainty," you will get a beautiful prototype and a chaotic production environment. Therefore, I treat skills as product artifacts: they need to be tested, compared, telemetry collected, and be roll-back capable.
In Nahornyi AI Lab projects, I regularly see the same failure pattern: a company wants to "remove LangGraph and leave only prompts" but isn't ready to invest in the data layer. Skills start "guessing" instead of relying on sources of truth, and quality degrades. Skill prompts work excellently when the model has tools and the right context: directories, policies, current order statuses, user permissions, action logs. Without this, the "native abilities of the model" turn into an expensive assumption generator.
The second trap is token and call economics. Slicing into skills reduces cognitive load but can increase the number of requests to the model. I optimize this through "batching": one call performs planning + parameter formation for 2–3 tool calls, then a separate call does synthesis and validation. As a result, we get both modularity and predictable costs. This is the architecture of AI solutions that withstands financial constraints, not just demos.
My forecast for 12–18 months: the market will move from "prompt engineering" to "workflow engineering"—skills will become standard building blocks, and the competitive advantage will not be the number of agents, but the quality of contracts, tests, validation datasets, and the integration of artificial intelligence with real systems. The hype will end where audit and responsibility begin; utility will remain with those who build predictable execution loops, not magic dialogues.
